SaaS Pricing Consultancy
Potio
Potio is a pricing consultancy led by Serge Herkül, former CEO of Toggl, working hands-on with SaaS and AI companies to rebuild pricing at an average 75x ROI.
“We came in with hunches. Serge brought the framework, data, and execution plan to do it right. Everything was tailored to our business, and we left the process with real confidence in our pricing.”

CEO, Autobolt
Process Overview
Every Potio engagement runs as a back and forth. I bring work, you react, we adjust, and we don't move on until we're aligned. No two engagements look the same, so treat this as the shape of the sprint, not a rigid script.
1. Kickoff
You fill in an intake questionnaire and share your customer pricing and usage data. Potio uses it to understand the business and model how new pricing would play out in the real world.
2. Stakeholder interviews
1:1 calls with leadership first, then marketing, CS and product as needed. Sometimes the board, advisors or your best customers. The goal is to see the business from every angle and spot the gaps, tensions and untapped pricing levers.
3. Deep-dive workshop
A 2-6 hour working session. We cover jobs-to-be-done and segments, fences, value metrics, and a value matrix that maps every feature by willingness to pay. Your team walks out looking at pricing systematically.
4. Pricing architecture
I pull it all together into one or more structural options, no price points yet. We review, iterate and settle on the one that fits.
5. Price points
Proposed from your data, your team's instincts on where pricing feels off, competitor benchmarks and behavioral pricing patterns. Potio then models the new pricing against your current base to show how revenue shifts and which segments win or lose.
6. Pricing page and rollout
You get a draft public pricing page and internal price table, a ready-to-implement wireframe, and a rollout guidance doc. After launch, I check back in to review performance and tweak.
Deliverables & Pricing
A redesigned pricing model
Fences, value metrics, packaging and price points.
A value matrix
Every feature and service mapped by willingness to pay and customer preference, so you know what's a value driver, what's core, what's an add-on and what's forgettable. This is the backbone of your packaging and it keeps working long after the sprint.
A commercial model
Your new pricing mapped onto your current and future customer base, showing how revenue shifts, which segments win or lose, and what to expect as adoption and churn play out. Potio either builds it or works with your finance and data people to ship it.
A public pricing page draft and a ready-to-implement wireframe
Add final copy and design and it's live.
An internal pricing table
for sales-led flows.
A rollout doc
Covering sequencing, migration and how to communicate the change.
A deep-dive workshop
with your team, plus a follow-up exercise that locks in the learnings.
Post-launch review
I check back in on performance and we tweak.
